● Forward Deployed · A Human Layer Lab programme
You need to move on AI.You do not have the people. We put an operator insideto get you in the game.
A senior Human Layer Lab operator, embedded in your organisation for set days each week and running on our platform. They map how you actually work, find the first wins with evidence behind them, train your teams, and build the capability and the assets that stay when they leave.

01 The problem
Everyone agrees. Nobody owns it.
You have been told to get moving on AI, and you agree. What you do not have is anyone whose actual job it is to do it. So it goes to whoever is least busy, which is nobody.
The tools arrive instead. Licences bought, a pilot announced, a working group that met twice, a deck that made the rounds. Nothing lands, because nothing owns it.
And the thing that would tell you where to start does not exist. Not the map of how the work moves, not the evidence of where AI would pay off first. You are guessing, expensively.
So we put a person inside. A senior operator, embedded for set days a week, working on our platform: mapping how you run, finding the first wins, training your teams, building the capability that stays after they go.
An operator inside, on the platform
02 The operator
One person inside. Four things done.
They run on the Human Layer platform, which is what makes one person enough. The mapping, the modelling and the evidence come from the same engine behind every Human Layer Lab engagement. The operator brings the judgement, the room and the follow-through.
In the organisation · what the work is
They sit with your teams and put how you actually run onto the Human Layer Graph: roles, tasks, tools and the processes that connect them. Weeks, not a quarter, and it is live from the first pass.
Opportunities ranked against the graph rather than the loudest opinion in the room, each one with the hours it takes back, the effort it costs and the evidence underneath it. You start where the return is provable.
Hands-on sessions with the people who do the work: the tools, the prompts, and the judgement about when not to use AI at all. Capability inside your teams, not a slide about capability.
Working things, not recommendations: assistants, prompt libraries, templates, automations, and the guardrails that keep them safe to use. Built in your accounts, under your control, from day one.
When they leave · what stays
- →The Human Layer Graph: how your organisation runs, live and owned by you.
- →The opportunity map, with the evidence behind every ranking.
- →The assets built along the way, in your accounts and your repositories.
- →The people who were trained, and the standards they now work to.
- →A plan for the next quarter that your own team can run.
Consulting leaves a document. An operator leaves a capability.
03 How it runs
Embedded, on a rhythm you can see.
Set days each week, in your operating rhythm, working on the Human Layer platform so everything they do lands in your graph rather than in their notes. A fixed shape, reviewed every quarter.
The week
The days are set before we start and they show up in your calendar: more while the mapping runs, fewer once your teams are carrying the work themselves.
Days agreed up front · visible in your calendar
The rhythm
- 01In the building, or in the calendar
On the ground with your teams where that matters, remote where it does not. Most engagements are a mix, and the split is agreed rather than assumed.
- 02Working on the platform, not in a folder
Every interview, process and opportunity lands in your Human Layer Graph as they go. The work compounds into an asset instead of a slide deck.
- 03Inside your operating rhythm
They join the standups, the leadership meeting and the team sessions that already exist. Progress is visible where your people already look for it.
- 04Shaped a quarter at a time
Each quarter starts with what it is for and ends with what it produced. Extend, change the days, or stop. Nothing renews by default.
04 Pricing
An operator, priced like one.
There is no price list for this programme, because the honest number depends on two things we settle together: how many days a week you need someone, and what the first quarter is for. The shape never changes.
The platform is included: your organisation lands in the Human Layer Graph as the operator works, and the graph stays yours afterwards. We quote the monthly fee on the call, hold it for the quarter, and end it at the gate if you want it ended. All fees are quoted in USD.
A short call to work out where an operator would start, how many days that takes, and what the first quarter should be aiming at.
Built for organisations that check.
SOC 2 Type II. Singapore region infrastructure. The same platform behind every Human Layer Lab engagement.
- Engagement-scoped accessStaff access is scoped to the engagement, never broader.
- Read-only connectionsConnections you can revoke, whenever you choose.
- No training on your dataEver. Your graph stays yours. Full detail in our Trust Center.
05 Questions
Asked, answered.
That is the starting condition this programme is built for. There is nothing to undo and nobody to convince that the last attempt failed. The first weeks are mapping and small, visible wins with the teams most ready to try, which is how a sceptical organisation gets its evidence.
The test is what is left behind. Consulting typically leaves a recommendation and a dependency. An operator leaves a live graph of how you run, assets built in your own accounts, teams who have been trained, and standards they work to. They are measured on what your organisation can do without them, not on hours billed.
Everything they made. The Human Layer Graph stays live and owned by you. The opportunity map, with its evidence, is yours. The assistants, prompt libraries, templates and automations sit in your accounts. The training stays in your people. If we stopped tomorrow, none of it leaves with us.
The trigger is different. Running Start is for organisations already hiring an AI transformation leader: a 12-week baseline sprint while the search runs, with an embedded lead as an optional add-on to hold the seat until the hire lands. Forward Deployed is for organisations that are not hiring a leader yet and need capability built now. If a leader is already in the search, start with Running Start. If you need to get moving without one, this is the programme.
A senior Human Layer Lab practitioner who has run transformation work before, not a graduate learning on your budget. You meet them before anything is agreed, and they stay the same person through the engagement.
A sponsor with authority, access to the tools and people, and honesty about how the work actually happens including the workarounds. Nobody needs to prepare anything. Mapping the organisation is the operator's job, not homework we hand you.
Both work, and most engagements are a mix. Workshops, mapping interviews and the first weeks land better in the room. The build and the follow-through do not need to be. The split is agreed up front rather than assumed, and it can change as the quarter changes.
